The Effort Heuristic in Business

Why are business professionals more inclined to believe insights that were difficult to produce, over those that were faster and easier? Gee Ranasinha explores this question in his article on October 21, 2025.

Corporate Strategy Misconceptions

Unfortunately, many corporate strategy meetings follow a predictable script: teams present extensively detailed decks filled with regression models, sensitivity analyses, and Monte Carlo simulations. The focus is on demonstrating the complexity of the process, often for decisions that could be tested more quickly using real-world data. Behavioral scientists refer to this tendency as The Effort Heuristic. We subconsciously associate effort with rigor, believing that complex processes are inherently more reliable.

Prioritizing Process Over Results

This mindset has led to the creation of organizational structures rewarding performance over results, discouraging rapid iteration and testing. While shareholders invest in outcomes, businesses often prioritize intricate methodologies.

Building Complexity Instead of Simplicity

An 18-month digital transformation involving multiple vendors and extensive stakeholder meetings may seem safer, but it often leads to diffuse responsibility when things go wrong. In contrast, a brief pricing test conducted in the real world can quickly pinpoint failures and hold individuals accountable.

Airbnb’s Approach: Thousands of Tiny Experiments

While competitors focused on sophisticated predictive modeling, Airbnb opted for a different strategy. They ran thousands of small, quick tests to observe actual customer behavior rather than relying solely on models. This flat judgment hierarchy fostered real-world learning and allowed them to adapt swiftly.

Conclusion

By prioritizing real-world insights over complex models, businesses can enhance their decision-making process and ultimately achieve better results.
